{"id":2900,"date":"2019-10-29T00:00:00","date_gmt":"2019-10-29T00:00:00","guid":{"rendered":"http:\/\/goodworkinstitute.org\/transition-expansion-welcoming-a-new-worker-into-the-fold\/"},"modified":"2021-05-27T22:10:59","modified_gmt":"2021-05-27T22:10:59","slug":"transition-expansion-welcoming-a-new-worker-into-the-fold","status":"publish","type":"post","link":"https:\/\/goodworkinstitute.org\/es\/transition-expansion-welcoming-a-new-worker-into-the-fold\/","title":{"rendered":"Transici\u00f3n y expansi\u00f3n: Acogida de un nuevo trabajador en la empresa"},"content":{"rendered":"<p>El 1 de mayo de este a\u00f1o, GWI comenz\u00f3 la larga y complicada transici\u00f3n para convertirse en una organizaci\u00f3n sin \u00e1nimo de lucro autodirigida por los trabajadores. El 2 de mayo, publicamos el anuncio para un puesto de Director de Desarrollo. Desde el principio, hemos dise\u00f1ado este sistema sabiendo que alguien nuevo se unir\u00eda a nuestro equipo y se integrar\u00eda en nuestra nueva forma de distribuir el liderazgo. Siempre supimos que ser\u00eda un reto, pero durante mucho tiempo todo fue te\u00f3rico. Fuimos creando nuestra pol\u00edtica de c\u00edrculos, estableciendo las nuevas funciones del consejo y definiendo c\u00f3mo compartimos la toma de decisiones entre cinco personas que llevan trabajando juntas un a\u00f1o o m\u00e1s.&nbsp;<\/p>\n\n\n\n<p>Al mismo tiempo, intent\u00e1bamos dise\u00f1ar un proceso de contrataci\u00f3n y entrevistas basado en un nuevo conjunto de valores que est\u00e1bamos empezando a explorar. Sab\u00edamos que quer\u00edamos implicar a todos los trabajadores y que quer\u00edamos utilizar nuestro nuevo C\u00edrculo General y el proceso de toma de decisiones por consentimiento. Planificamos una serie de entrevistas en las que se alternaron entrevistas formales y caf\u00e9s sociales con todos los trabajadores, pedimos respuestas por escrito a preguntas elaboradas en colaboraci\u00f3n y organizamos videollamadas en las que los cinco trabajadores hablaban con un posible nuevo empleado. Fue intenso, pero todos los candidatos que identificamos se mostraron incre\u00edblemente amables y abiertos a nuestro enfoque, y al final decidimos hacer una oferta a la din\u00e1mica, en\u00e9rgica e incre\u00edblemente inteligente H\u00e9l\u00e8ne Lesterlin. Ma\u00f1ana les presentaremos a todos a H\u00e9l\u00e8ne en un nuevo post, y H\u00e9l\u00e8newill tambi\u00e9n compartir\u00e1 su opini\u00f3n sobre este proceso en sus primeras notas desde el terreno a finales de esta semana.<\/p>\n\n\n\n<p>Una vez ampliada la oferta, nos dimos cuenta de que necesit\u00e1bamos un nuevo plan para incorporar a H\u00e9l\u00e8ne a nuestro equipo de forma que facilitara la transici\u00f3n de una cultura jer\u00e1rquica a nuestra nueva forma de trabajar. Para ello ser\u00eda necesario darle tiempo suficiente para que se situara en la historia de GWI y en el nuevo marco operativo del que formar\u00eda parte integrante. Muchos de nosotros en GWI compartimos la experiencia de puestos anteriores en los que recibimos una formaci\u00f3n m\u00ednima y se esperaba que nos pusi\u00e9ramos manos a la obra desde el primer d\u00eda. No quer\u00edamos que nuestro nuevo compa\u00f1ero de equipo se sintiera atrasado antes de empezar, o que se cuestionaran sus decisiones porque le faltaba informaci\u00f3n clave. As\u00ed que, como hacemos en una organizaci\u00f3n sin \u00e1nimo de lucro autodirigida por los trabajadores, creamos una pol\u00edtica en la que se describe c\u00f3mo se integrar\u00e1n los nuevos miembros del equipo en nuestra forma de trabajar.&nbsp;<\/p>\n\n\n\n<p>Siempre se pens\u00f3 que el nuevo puesto se convertir\u00eda en un Fideicomisario de los Trabajadores, similar a un trabajador propietario en una cooperativa con \u00e1nimo de lucro. Esto significa que, con el tiempo, la nueva empleada pasar\u00eda a formar parte del C\u00edrculo General y participar\u00eda en la toma de decisiones a nivel ejecutivo en nombre de toda la organizaci\u00f3n. Pensamos largo y tendido sobre c\u00f3mo ayudar a H\u00e9l\u00e8ne a recorrer el camino desde su primer d\u00eda hasta llegar a formar parte del C\u00edrculo General, y llegamos a la reci\u00e9n adoptada Pol\u00edtica de Integraci\u00f3n de GWI:&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Los reci\u00e9n contratados participan en un periodo de integraci\u00f3n de seis meses.<\/li><li>La participaci\u00f3n en el C\u00edrculo se limita a las responsabilidades b\u00e1sicas incluidas en la descripci\u00f3n del puesto<\/li><li>Durante el periodo de seis meses, los fideicomisarios colaboradores desempe\u00f1ar\u00e1n funciones de equipo de apoyo de forma rotatoria, con reuniones semanales y, eventualmente, quincenales para comprobar y responder a cualquier pregunta.<\/li><li>Los C\u00edrculos de Aprendizaje y de la Red elaboraron un plan de integraci\u00f3n que incluye reuniones con todos los c\u00edrculos, reuniones con la comunidad de GWI y una lista de lecturas centrada en introducir al nuevo Trabajador en nuestras pol\u00edticas y pr\u00e1cticas de WSDNP, y en desarrollar una comprensi\u00f3n m\u00e1s profunda de c\u00f3mo GWI incorpora el marco de Transici\u00f3n Justa y los cinco principios en nuestro trabajo.<\/li><li>En el caso de los Trabajadores destinados a convertirse en Fideicomisarios de los Trabajadores, la participaci\u00f3n en el C\u00edrculo General se desarrolla en tres fases: una fase de observaci\u00f3n en la que se invita al Trabajador a sentarse a observar y se le da tiempo a mitad y al final de las reuniones para que comparta sus comentarios, seguida de dos fases de participaci\u00f3n creciente en nuestros puntos del orden del d\u00eda de Generaci\u00f3n de ideas, Aportaciones y Propuestas (pronto compartiremos m\u00e1s informaci\u00f3n sobre los procesos de las reuniones del C\u00edrculo General).<\/li><li>Por \u00faltimo, al final del periodo de integraci\u00f3n, el nuevo trabajador pasa por un proceso de transici\u00f3n que incluir\u00e1 la opini\u00f3n de todos los miembros del equipo que trabajen con \u00e9l.<\/li><\/ul>\n\n\n\n<p>Tras estos pasos, el nuevo Trabajador se integra en el equipo de GWI y, si es un Trabajador Fiduciario, se le faculta para participar en la toma de decisiones del C\u00edrculo General.<\/p>\n\n\n\n<p>Uf, es mucho, lo sabemos. Y H\u00e9l\u00e8ne ha tenido la amabilidad de servirnos de conejillo de indias para esta nueva forma de incorporaci\u00f3n. De momento, va muy bien. Hay mucho espacio para que H\u00e9l\u00e8ne haga preguntas y se familiarice con nuestra estrategia, sin esperar que asuma toda la responsabilidad de su puesto el primer d\u00eda. H\u00e9l\u00e8ne les contar\u00e1 m\u00e1s sobre su experiencia con sus propias palabras, pero desde el resto de GWI sentimos que esta integraci\u00f3n gradual, combinada con la coordinaci\u00f3n y el apoyo dedicados del resto del equipo, refleja nuestro compromiso con la Transici\u00f3n Justa.
